Resumo(s)
Nas últimas décadas, observou-se uma evolução das exigências do mercado,
pressionando empresas de todos os setores foram a adotar sistemas de produção mais
flexíveis e rápidos. Nesse contexto, o Lean Manufacturing (LM) tem sido amplamente
adotado como uma abordagem eficaz para melhorar a eficiência dos processos e reduzir
o desperdício gerado na empresa. No entanto, a implementação bem-sucedida do LM em
pequenas e médias empresas (PMEs) é ainda um tema pouco explorado.
Este projeto teve como objetivo estudar a implementação de soluções baseadas no
LM numa PME portuguesa e avaliar os seus resultados em termos de produtividade,
qualidade e satisfação do cliente. A pesquisa foi conduzida através da abordagem
pesquisa-ação, envolvendo uma intervenção prática e colaborativa na empresa Pé de
Chumbo.
Os resultados obtidos mostraram melhorias significativas nas áreas estudadas.
Através da limpeza, reorganização e simplificação do processo produtivo, o tempo de
ciclo foi reduzido em todas as etapas do processo produtivo, assim como a taxa de rotação
de stock, resultando numa diminuição do lead time. A taxa de produção aumentou, assim
coo a taxa de entrega, enquanto a taxa de defeitos diminuiu.
Notou-se que a adequada escolha das ferramentas, de acordo com as necessidades
específicas da organização, desempenhou um papel crucial no sucesso da implementação
do LM. No entanto, ficou claro que a manutenção dos resultados só é possível com a
contínua implementação dessas ferramentas, estabelecida por uma cultura lean. A
implementação desta cultura foi a maior barreira sentida neste projeto, dada a falta de
disponibilidade para a adequada formação dos colaboradores, especialmente em cargos
mais baixos, a sobrecarga de trabalho da equipa de implementação e a resistência à
mudança, sentida especialmente na delegação de responsabilidade.
Este estudo contribui para a literatura existente ao descrever a implementação do LM
numa PME, destacando o processo, aspetos positivos e desafios enfrentados pela
empresa. As conclusões obtidas são relevantes para o desenvolvimento de estratégias
eficazes de implementação do LM em PMEs, visando aumentar sua competitividade.
In recent decades, market demands have evolved, and companies across all sectors have been pressured to adopt more flexible and faster production systems. Lean Manufacturing (LM) has been widely adopted as an effective approach to improve process efficiency and reduce waste generated by the company. However, the successful LM implementation in small and medium-sized enterprises (SMEs) is still poorly explored. This project aimed to investigate the implementation of LM-based solutions in a Portuguese SME and analyse the results in terms of productivity, product quality, and customer satisfaction. The research was conducted through an action-research approach, involving a practical and collaborative intervention in the company Pé de Chumbo. The results obtained showed significant improvements in the studied areas. Through cleaning, reorganization and simplification of the production process, the cycle time was reduced in all stages of the production process, as well as the stock level, resulting in a decrease in lead time. The production rate has increased, as has the delivery rate, while the defect rate has decreased. It was noted that the adequate choice of tools, according to the specific needs of the organization, played a crucial role in the successful LM implementation. However, it became clear that maintaining the results is only possible with the continuous implementation of those tools, established by a lean culture. The implementation of this culture was the biggest barrier felt in this project, given the lack of availability for adequate training of employees, especially in lower positions, the workload of the implementation team and the resistance to change, felt especially in the delegation of responsibility. This study contributes to existing literature by describing LM implementation in an SME. It highlights the company's process, positive aspects, and challenges. The obtained conclusions are relevant to the development of effective LM implementation strategies in SMEs, aiming to enhance their competitiveness.
